对CMMI四级两个PA目标的理解

Organizational Process Performance

Establish and maintain a quantitative understanding of the performance of the organization&rsquos set of standard processes in support of quality and process-performance objectives, and to provide the process- performance data, baselines, and models to quantitatively manage the organization&rsquos projects.

1.应该是从现有的过程中根据组织级的改进目标选择一组最重要的过程单元，在细化的话可以选择过程单元中的方法技术和工具。从这一组过程单元中选择最重要的有利于改进目标的度量元，对度量元的历史数据进行偏差分析。这一组过程单元和度量元，已经进行的偏差分析就构成了该过程的能力基线。

2.第二谈到了模型的概念，模型是需要对选择的度量元进行相关的双因素或多因素的相关性分析，找到度量元之间的函数关系，形成相关的模型，曲线图或函数。

3.比如现在需要对PR过程进行改进，提出的目标是改进评审的有效性，可以选择评审速率，评审有效性，缺陷个数等做为重要的度量元。然后对各个度量元进行偏差分析，同时绘制出评审速率与评审有效性，评审速率与发现缺陷个数等相关的关系模型。通过模型来寻找影响有效性的一些根源，通过模型去指导后续的同行评审计划和过程。

Quantitative Project Management

Quantitatively manage the project&rsquos defined process to achieve the project&rsquos established quality and process-performance objectives

1.Submit results of performing quantitative project management.
2.Process performance is characterized by both the process measures and the product measures.
3.Having confidence (and predictability) in estimates, and in the extend of meeting the objectives.
4.Statistically managed process element chosen by needs.
5.Understanding of the nature and extend of variation of performance, and the recognition of actual performance may not be adequate.
6.Statistical thinking and correct use of statistical techniques.
Able to predict whether project can meet the quality and process performance objectives, and identify corrective actions.

1.三级和四级都在管理偏差，但主要差别个人认为三级更多是应急，就是偏差已经出现后进行相关的应对措施处理。而四级强调使用过去的历史数据和统计学的方法，对偏差进行控制和预防。而且四级强调使用统计学的方法后过程和项目的绩效是可以提前进行预测的。

2.三级和四级的量化管理粒度也存在差异，三级一般管理到过程，四级需要管理到过程单元以及过程单元里面具体所采用的方法和工具。因为我们对偏差的控制要求提高了，因此对度量和控制的粒度也需要进一步细化，这样在出现偏差的时候才可能真正分析到问题的本因。

3.由于要实现过程管理的可预测性，需要使用统计学的方法和手段，而统计学就更强调了首先要通过对历史数据的分析找到数据或度量元的关系，分析规律，推导模型，这样才可能真正去指导项目的量化。提高过程和质量的可预测性。
